That produces a question we get asked here more than anywhere else, which is whether it is worth renovating or whether it should come down. Getting that wrong in either direction is expensive.

Windermere has a category of property that most places do not, which is a house that is worth considerably less than the land it sits on.

A dated house on a lot near the water, or on a mature acre in an established part of town, is an unusual proposition. The land is genuinely irreplaceable. The house on it may be forty years old, arranged for how people lived then, and expensive to bring current.

That produces a question we get asked here more than anywhere else we work. Is it worth renovating this, or should it come down.

It is a fair question, it has an honest answer that depends on specifics, and getting it wrong in either direction is expensive. Renovating a house that should have come down means spending heavily to end up with compromises. Demolishing one that should have been kept means losing something that could not be rebuilt for the money.

Renovate or rebuild, honestly

Four things decide it and none of them is how much anybody likes the kitchen.

The first is the structure and the envelope. A house with sound structure, a roof with life in it and a shell worth keeping is a good candidate for renovation regardless of how dated it looks. A house with structural problems, a failing roof and an envelope that has been letting water in is a different conversation.

The second is whether the footprint and the arrangement can become what you want. If the changes you want require moving most of the walls, changing the roof line and extending in two directions, you are rebuilding while paying to keep a shell that is fighting you.

The third is the ceiling height and the era. Some decades built houses with proportions that cannot be improved without lifting a roof, and that is the single hardest thing to fix in an existing house.

The fourth is what would be permitted if it came down. On some lots, particularly near water, current setbacks and requirements would not allow a new house to occupy the same position or the same footprint. An existing house may sit in a position that could not be recreated, and that is a genuine reason to keep it.

What renovation does better than rebuilding

The case for keeping a house is stronger than people assume once the fourth point is understood.

An existing structure has an existing position on the lot, an existing relationship to mature trees and to the water, and existing services already run to it. All of that has value and none of it appears in a cost per square foot comparison.

Trees are the clearest example. A lot with mature oaks is a large part of why anybody wants it, and building a new house frequently means losing some of them to the construction footprint and to access.

The timeline is the other difference and it is substantial. A renovation of an existing house is a shorter project than a demolition and new build, with a shorter approval path.

And the disruption to the site is smaller, which on a lot where the landscape is the asset is worth more than it sounds.

Lifting the ceilings, which is the real question

The single most common thing people want from a house of this vintage is height, and it is worth being precise about what is achievable.

Where a house has a conventional framed roof and an attic above the ceiling, opening a room to the underside of the roof is frequently possible. It changes the structure, it requires an engineer, and it produces the single most dramatic result available in an older house.

Where the roof is built from prefabricated trusses, which is common in some decades, the picture is different, because a truss is a designed assembly and you cannot simply remove the parts that are in the way. It is not impossible and it is not cheap, and it usually means the roof structure over that area is replaced.

Which of the two you have is knowable in five minutes in the attic and it changes the scope of the entire project.

This is one of the clearest cases where the renovate or rebuild answer turns on a technical fact rather than on taste, and where finding out early prevents a great deal of wasted design work.

Working on a lot where the landscape is the asset

On these properties the trees, the grading and the shoreline are frequently worth more than any single element of the house, and a construction project is a threat to all three if nobody manages it.

Root zones are the first item. A mature oak is damaged by compaction and by trenching far further out than most people realise, and damage does not show for two or three years, at which point nothing can be done.

So the access route, the material laydown area and the parking get decided before anything arrives, and they get decided around the trees rather than around convenience.

Grading and drainage are the second. A property that drains well now can be made to drain badly by a change nobody thought about, and on a lot that slopes toward water that is a consequential mistake.

And where trees are genuinely in the way, removal is frequently regulated and takes approval on its own timeline. That belongs in the plan at the start rather than discovered by a crew.

What waterfront adds to the picture

A lot on or near water has an additional layer that has to be understood before the scope is settled.

Setbacks from the water are their own rules, separate from the ordinary side and rear setbacks, and they constrain where anything can be built or extended.

Where the property sits in a designated flood hazard area, there is a threshold worth knowing. If the cost of improvement reaches a defined proportion of the structure value, the work is treated as substantial and the whole building can be required to meet current requirements, including elevation. That turns a large renovation into a fundamentally different project.

It is not a reason to keep the scope small. It is a reason to establish where that line sits before the scope drifts across it by accident, because crossing it deliberately with the budget planned is a decision and crossing it in week six is a crisis.

Anything touching the shoreline, a dock or a seawall is a separate approval on its own timeline and frequently a longer one than the building permit.

Systems worth doing properly at this scale

A large house makes some infrastructure decisions worth making that would not be worth it in a smaller one.

Standby power is the clearest. A whole-house generator with an automatic transfer switch is a substantial installation, and the moment to do it is while other trades are on site and the ground is already being disturbed for other reasons.

Water treatment is the second. Hard water shows up across a large house as a recurring maintenance cost on every fixture, and treating at the source rather than fighting it fixture by fixture is straightforward while a project is underway.

Structured wiring is the third and it is the one most often done badly. Running proper cable to defined locations, terminating it in one place, and leaving conduit where future routes might be wanted costs very little during construction and is close to impossible afterwards in a finished house.

Our position on automation generally is to build the infrastructure and be conservative about the devices, because cable outlives platforms and a house wired properly can adopt whatever comes next.

Zoning a large house so it is not a large house

The failure mode of a big house is that it is uncomfortable to occupy when only two people are home, and the design question is how to make it feel right at both scales.

Practically that means the rooms two people actually use being groupable and closeable, so that the rest of the house is not being lit, cooled and walked through for no reason.

Mechanical zoning is the technical half. A large house on a single system conditions everything equally whether or not anybody is in it, and separate zones for the parts that are used daily against the parts used occasionally is both a comfort and a running cost decision.

Lighting control does the same job for the same reason and is trivial to specify during construction.

And a genuinely useful secondary suite, whether for guests, family or somebody working in the house, changes what a large house is for. Done properly with its own bathroom and some separation, it is used constantly. Done as a spare bedroom at the end of a corridor, it is used four times a year.

The outside is part of the project

On a property like this the outdoor spaces are not an afterthought and treating them as a later phase is usually a mistake.

The reason is practical. Anything requiring an excavator, a trench or a concrete pour is far cheaper while there is already disturbance, access and equipment on site. Pool work, an outdoor kitchen, drainage, a driveway and any underground service all fall into that category.

The relationship between inside and outside is also a design decision that has to be made together. Where the openings go, where the level changes, and how the covered space relates to the room behind it are decisions that cannot be retrofitted well.

Screening and shade matter more here than the drawings suggest, because a beautiful terrace with no shade on a west elevation is a space that gets used in the morning and abandoned by two in the afternoon.

And on a lake lot, how the house addresses the water is the whole point. Getting that relationship right is worth more than any interior finish decision in the project.

Permits, the town and the community

Windermere has its own building department for properties inside the town, and a great many addresses using a Windermere name sit in unincorporated Orange County and permit through the county. We confirm from the parcel rather than the envelope, because the two run differently.

Most of the larger properties sit inside a gated community with its own requirements for contractor registration, working hours, vehicle access and where material and waste may sit. Those govern the schedule regardless of what the permit says.

Exterior changes usually require community approval as well, on a separate timeline from the building permit, and that includes anything visible that affects the character of the street.

A whole-house project of this scale touches structure, plumbing, electrical and mechanical, all permitted with their own inspection points, plus tree removal, shoreline work and pool work where those are in scope, each on its own clock.

Getting those clocks running in the right order at the start is most of what determines whether the project finishes when it was supposed to.

Windows and glass on a house that faces something

On a property where the view is the reason anybody is there, the glazing is not a line item, it is the design.

Older houses of this vintage frequently under-glazed the elevation that mattered, because energy thinking of the period treated glass purely as a liability. That produces the recurring complaint on these properties, which is a beautiful lot addressed by ordinary windows.

Enlarging an opening in a load-bearing exterior wall is real structural work with a header and an engineer, and it is one of the higher-value things that can be done to a house like this. It changes the room permanently and in the right direction.

What goes in matters as much as how big it is. Impact-rated units do two jobs, since the same construction that resists a windborne object handles wind load and removes the question of who is putting up shutters when a storm is forecast. On a large expanse of glass that is not a marginal consideration.

The coating on the glass is where the daily difference lives, and it is what makes a large west-facing wall usable rather than a room written off from May to September. A coating chosen for this climate rejects heat that a plain unit passes straight through, and it can be specified without the grey tint people associate with it.

Shade is the other half and it is architectural rather than technical. A generous overhang, a covered terrace or a screened element on the west elevation does more for comfort than any glass specification, and it is a decision made on the drawing rather than in a catalogue.

Living somewhere else while it happens

A project of this scope is generally not one to live through, and the households that try usually conclude the same thing three weeks in.

The arithmetic is worth doing explicitly rather than by instinct. Phasing a large project so the house stays occupied adds real cost, because the work is done in zones, the trades return multiple times, and the sequence is dictated by where people are sleeping rather than by what is efficient.

Against that sits the cost of somewhere else to live for the duration. On a project of this size, the phasing premium is frequently the larger number, and moving out produces a better result in less time.

The exception is a project confined to one wing or one floor of a large house, where the separation is genuine and the rest of the house is genuinely unaffected. That works, and it is one of the advantages of a house with distinct zones.

What does not work is staying in a house where the kitchen, the primary suite and the main living space are all in scope at once. We would rather say that at the estimate than have everybody discover it together.

Where the decision is to move out, the schedule becomes considerably more predictable, and that is worth factoring in as well: an empty house is a faster house.

What drives the cost

Five things carry the range on a project like this.

Whether the roof structure changes, which is what ceiling height depends on and is the largest single item in most of these houses.

Whether the footprint changes, which brings foundation, roof and envelope work rather than interior work.

How much of the systems are replaced rather than extended, which at this scale is usually all of it and should be.

The surfaces, which in a large house are a large area and where the difference between materials multiplies.

And what happens outside, which on these lots is frequently a larger fraction of the project than anybody expected at the start.

What a walkthrough covers

A first visit on a property like this is long and it is mostly diagnostic.

The attic first, because whether the roof is framed or trussed decides what is possible with the ceilings and therefore what the project is. Then the structure, the envelope and any evidence of water.

The systems, meaning the panel and its capacity, the mechanical equipment and its age and distribution, and what the plumbing is made of.

Then outside: the trees and their root zones, the grading, the access route and where material could be staged. Near water, the setbacks and whether flood designation is relevant to the scope being considered.

And the honest conversation about renovate against rebuild, which we would rather have at the first visit than after a design has been paid for.

Why choose a contractor who will tell you not to

The most useful thing a contractor can say on a property like this is that the project you are describing is a rebuild wearing a renovation costume, and here is what that means.

Twenty-two years on the job means enough of these houses to know within an hour in the attic whether what you want is achievable inside the existing structure or not.

We would also rather protect a mature oak than save two days on access, because the tree is a large part of why the property is what it is and the two days are not recoverable in any sense that matters.

If you have a dated house on a lot you would never sell, the first question is whether the house can become what you want, and that is answerable in a single visit before anybody draws anything.
