Most projects that go wrong at this size did not go wrong on site. They went wrong in the gaps between people.

Most of the projects we see go wrong at this scale did not go wrong on site. They went wrong in the gaps between people: something nobody was responsible for, a decision that fell between two parties, or a drawing that assumed something the site could not do.

So this page is mostly about process, because at this size the process is the product. Whether the house is well built is largely settled before anybody digs.

The other thing specific to here is the land, because these lots carry more of the value than the house does, and building on one without damaging what makes it desirable is a discipline in itself.

Who does what, and where the gaps are

There are three common arrangements and they are genuinely different rather than variations of one thing.

Architect-led, where an architect designs the house, prepares the documents and administers the construction contract, with the builder tendering against a complete set of drawings. This produces the most rigorous documentation and the clearest accountability, and it takes the longest and costs the most in fees.

Builder-led, where the builder holds the relationship and brings in a designer or architect within their team. This is faster, generally cheaper, and it puts the buildability conversation early because the person who has to construct it is in the room during design.

And the arrangement most large houses actually use, which is an architect on the design and a builder engaged early enough to be part of it rather than at the end. That is our preference and we would say so.

The gap to watch in every version is who owns the interface between the drawings and the site, because that is where problems live. A drawing that is beautiful and assumes a ceiling void that the structure does not allow has to be resolved by somebody, and the project where nobody is clearly that somebody is the project that stalls.

Bringing the builder in early

The single most useful structural change to a large project is engaging the builder during design rather than after it.

The reason is cost certainty. A design developed without pricing alongside it produces a set of drawings and then a number, and where the number is well above expectation the response is redesign, which is time and fees spent twice.

Continuous pricing during design means the drawings evolve with the budget rather than colliding with it, and decisions get made with their cost visible rather than discovered.

The second reason is buildability. A builder in the room during design catches the things that are expensive for reasons that are invisible on a drawing: a detail that requires a trade to return three times, a span that changes the whole structural approach, a material that has a lead time nobody accounted for.

The third is the programme. Long-lead items on a house of this size can be identified and ordered while design is still finishing, which is often the difference between a schedule that holds and one that waits.

None of that reduces the architect role. It removes the adversarial version of it, which is a design handed over and a builder finding fault, and replaces it with the same people solving the same problem earlier.

The lot, which carries the value

On these properties the land is worth more than most houses, and building on one without damaging what makes it desirable is the first design discipline rather than a construction detail.

We start by mapping what has to be protected rather than what has to be built. Mature trees and their root zones, which extend considerably further than the canopy suggests. How the ground falls and where water moves in heavy rain. The sightlines toward whatever the property looks at.

What is left after that is where a house can go, and it is usually a smaller area than the acreage implies.

Access is decided at the same time and it is a tree decision before it is a logistics one. Where the construction route runs, where material is stacked and where heavy equipment sits are all permanent decisions about the landscape, because compaction damage does not show for two or three years and cannot be reversed once it does.

And where trees genuinely have to come out, removal is frequently regulated with its own approval timeline, which belongs in the programme rather than being discovered by a crew.

Near the water, what else applies

Where a property is on or close to a lake, there is a layer that has to be understood before the design assumes anything.

Setbacks from the water are their own rules, separate from ordinary side and rear setbacks, and they constrain where anything can be built.

Where the property sits in a designated flood hazard area, requirements affect how and at what level a structure can be built, and those decide the finished floor level and therefore the whole relationship between the house and the ground.

Anything touching the shoreline, a dock or a seawall is a separate approval on its own timeline, frequently longer than the building permit itself.

None of that is a reason to reduce the ambition. It is a reason to establish the constraints before a design is developed around an assumption, because redesigning a house because the floor level has to be higher is expensive in fees and in months.

Documentation, which is what you are paying for

At this scale the quality of the drawings determines the quality of the house more than the quality of the trades does, and it is where projects are won or lost.

A complete set means every dimension, every material, every detail at every junction, and enough information that two different builders would produce the same building from it.

An incomplete set means decisions get made on site by whoever is standing there, and on a house of this size that is dozens of small decisions made by people who are not you.

The details that matter most are the junctions: where two materials meet, where a roof meets a wall, where glazing meets structure. Those are where buildings fail and they are what a thorough set specifies and a thin one leaves to interpretation.

The test we would apply is whether the set answers the question rather than illustrates the intention. Both look like drawings. Only one of them builds a house without a hundred phone calls.

Long lead items and the schedule

A large house is a logistics problem as much as a construction one, and the things that hold it up are predictable.

Glazing is usually the longest. Large or custom units, particularly impact-rated ones, are made to order and the lead time is measured in months rather than weeks. They also have to be ordered against final dimensions, which means the design has to be settled.

Stone is the second, because slabs are selected as individual pieces, fabricated against a template taken from the actual installation, and where book-matching is involved the layout is planned at the fabricator with the real material.

Specialist equipment, custom joinery and anything imported are the others.

The practical consequence is that the decisions on those items come very early, well before the enjoyable ones, and a household expecting to choose stone when the kitchen is being built has already delayed the house.

We identify the long leads at the start and put dates against them, because a schedule that ignores procurement is a work of fiction.

Infrastructure worth building in

A house at this scale makes some decisions worth taking that a smaller one does not, and all of them are cheap during construction and expensive or impossible afterwards.

Standby power with an automatic transfer switch, planned with the pad, the fuel provision and the switch position designed in rather than added to a finished house.

Water treatment at the source, because hard water across a large house is a recurring maintenance cost on every fixture, and treatment needs a proper space with power, a drain and room to service it.

Structured wiring, which is the one most often done badly. Proper cable to defined locations, terminated in one place, with conduit left where future routes might be wanted. Cable outlives platforms, so build the infrastructure and be conservative about the devices.

Mechanical zoning, because a large house on a single system conditions everything equally whether or not anybody is in it, and separate zones for the parts used daily against the parts used occasionally is both a comfort and a running cost decision.

And empty conduit anywhere a future something might need to cross, particularly under any paving, because that is a trench once and a demolition afterwards.

Designing a large house so it is not a large house

The failure mode of a big house is that it is uncomfortable when only two people are home, and it is a design problem rather than a decorating one.

The rooms two people actually use should be groupable and closeable, so the rest of the house is not being lit, cooled and walked through for no reason.

Circulation is what makes that possible or impossible, and it is decided on the plan. A house where getting from the primary suite to the kitchen means crossing the formal spaces is a house that feels empty every morning.

A genuinely useful secondary suite, with its own bathroom and some separation, is used constantly. The same area as a spare bedroom at the end of a corridor is used four times a year.

And the outdoor rooms carry more of the living than the drawings suggest in this climate, which means their orientation, their shade and how they connect to the interior deserve as much attention as any room inside.

Permits, the town and the community

Windermere has its own building department for properties inside the town, and a great many addresses using a Windermere name sit in unincorporated Orange County and permit through the county. We confirm from the parcel, and on a new build that happens before an offer.

Most of these properties sit inside a gated community with design review as well as construction rules, and that approval is separate from the building permit and comes before it.

What gets reviewed is the exterior: massing, height, roof form, materials and how the house sits on the lot. Started early it runs in parallel and costs nothing. Started late it runs in series and adds months at this scale.

Construction rules govern the job regardless of the permit: contractor registration, working hours, vehicle access, and where material and waste may sit.

And tree removal, shoreline work and pool work each run on their own clock, which is why getting every approval started at the beginning is most of what decides the completion date.

How the contract should work at this size

Two structures are honest and one is not, and at this scale the difference matters more because the numbers are larger.

The one to avoid is a low figure recovered through change orders once work has started. On a long project with a lot of scope it is genuinely damaging, because by the time the pattern is visible there is no leverage left.

A fixed price requires the specification to be genuinely complete before the number means anything, and at this scale that means a full set of drawings and specified products rather than allowances standing in for decisions.

Cost-plus with an agreed fee is transparent, suits a project where the client wants involvement as decisions arrive, and requires good bookkeeping and genuine trust on both sides. On a large house with an evolving scope it is frequently the more honest structure.

Either works. What decides it is whether the allowances reflect what things actually cost, whether the assumptions are written down, and whether the person quoting is willing to have an uncomfortable conversation about a realistic number at the start.

Living on the property while it is built

A build at this scale runs for a year or more, and where the household already owns the property and is living on it, that changes the plan in ways worth agreeing before anything starts.

The access route is the first decision and it should not be the existing drive if there is any alternative, because a year of heavy vehicles will damage a drive that was not built for them and the repair is not trivial.

Where there is no alternative, protecting it properly for the duration costs a fraction of resurfacing it afterwards.

Irrigation is the item that gets cut most often and most avoidably, because a system is buried across a property and nobody knows exactly where until an excavator finds out. Locating it before trenching is an afternoon and repairing it in July is not.

The pool area, where there is one, gets isolated deliberately rather than becoming a shortcut for a crew, and the same applies to any part of the landscape that has been established for decades.

And the site gets left clean at the end of each week rather than at the end of the job, which on a property somebody is living on is the difference between a project people tolerate and one they resent for a year.

Handover, and the year after it

The part of a large project people think about least is what happens once it is finished, and at this scale it is a real phase rather than a formality.

A house of this size contains a great deal of equipment, and somebody has to know what it all is. The single most useful thing we leave behind is a complete record: model numbers for every valve, appliance and piece of equipment, where each isolation point is, what the specification was, and where the as-built information lives.

That sounds administrative and it is what turns a complicated house into a manageable one. The alternative is a household discovering in year three that nobody knows what the pool equipment is or where the irrigation controller sits.

The first year is when a new building settles and small things appear. Minor cracking at junctions as framing dries, doors that need adjusting, and equipment that needs commissioning properly rather than merely switched on. Expecting that is better than being alarmed by it.

What matters is that somebody comes back. A builder who is finished the day the last invoice is paid is a builder you will be chasing, and on a house this size there will be things to come back for.

We would rather agree what that first year looks like at the start than leave it to goodwill, because goodwill is not a schedule.

What a first meeting covers

We meet on the land, and if there is a design already we look at the land first anyway.

We map what has to be protected: the trees and their root zones, the sightlines, how the ground falls and where water goes in heavy rain.

We look at where a house could sit without costing any of that, and at what the construction access route would have to be.

We check the permitting authority from the parcel, the community design requirements, and near the water the setbacks and any flood designation that would affect the floor level.

Then the process conversation: who is on the team, who is accountable for what, and where the builder can usefully be involved before the drawings are finished.

Why choose a builder who works this way

At this scale the useful builder is the one who is comfortable being involved during design and who is direct about what things cost while there is still time to decide differently.

Twenty-two years on the job means the long-lead items get identified in the first month rather than the sixth, and the sequence is established before the first day rather than worked out along the way.

We would also rather protect a mature oak than save two days on access, because the tree is a large part of why the property is what it is and the two days are not recoverable in any sense that matters.
